Report recommends new ways to identify and cultivate future leaders

From Career Pyramid to Diamond

As AI erodes some of the early learning curve, the traditional career pyramid is collapsing into a career diamond: fewer entry-level roles, weaker early signals of potential, and more execution pressure concentrated in the middle of the organization. As competitive cycles accelerate, leadership systems designed for stability and gradual progression are being forced to produce execution-ready leaders faster. However, they are often advancing without reliable signal, sufficient testing, or developmental runway. To avoid becoming a bottleneck, HR must design leadership systems that rethink how potential is defined, reset how leaders are tested, and maximize their finite capacity.

Washington, DC, Aug. 10, 2026 (GLOBE NEWSWIRE) — The rise of artificial intelligence is changing traditional career paths and creating new risks for leadership development and long-term business performance, according to a new research report from Seramount. As entry-level roles are restructured or reduced by automation, the traditional “career pyramid” is giving way to a “career diamond,” narrowing the early developmental experiences that once prepared employees for management.

“For decades, employees expected traditional progression that rewarded time and loyalty. With fewer entry points and learning opportunities, they face less predictable paths to advancement,” said Joe Infantino, Senior Director of Research, Seramount. “Organizations need more deliberate, evidence-based approaches to identify future leaders and develop the capabilities they need to navigate complexity, uncertainty, and change.”

As traditional early-career experiences that develop skills become less common, companies should prioritize experiential opportunities that build readiness under real operating conditions and help identify individuals who can navigate ambiguity and complexity. For instance, the report recommends stretch assignments that allow junior employees to support senior colleagues in solving current business challenges, such as return-to-office policies and AI adoption.

Companies also need to recognize that not every high-performer is ready for or wants to assume the demands of management. Organizations must create career paths that reward both supervisory leadership and specialized expertise. Many progressive companies are creating a scoring system that triggers a promotion and pay raise for employees who master skills that result in business impact, thus formalizing the process for evaluating individual excellence.

“The companies that fail to adjust to the changing career landscape will struggle to cultivate competent leaders, opening the door for competitors to outpace them in the AI era,” Infantino continued.
